Should you hire a GEO agency, build it in-house or use a consultant?

Short answer
For most B2B companies, start with a fixed-price audit from a consultant, then hand the content work to your own team; hire an agency retainer when nobody in-house can write and ship pages every month, and build a dedicated in-house role only once AI search is a channel you will staff for years. A GEO agency retainer runs $1,500 to $5,000 a month for small businesses by WebFX's October 2026 ranges, three US postings for SEO and GEO manager roles in July and August 2026 offered $80,000 to $125,000 base, and a consultant audit costs about $1,500 to $5,000.
For most B2B companies, start with a fixed-price audit from a consultant and give the content work to your own team. Hire an agency retainer when nobody in-house can write and ship pages every month. Build a dedicated in-house role once AI search is a channel you will staff for years. I based this on four pricing and comparison pages and three job postings I opened on 31 October 2026, my check of 1,586 software company websites, and doing the same checks and fixes on my own site.
I sell the fixed-audit option, so weigh what follows with that in mind. The prices and salaries are other people's published numbers, with dates.

GEO (generative engine optimization) is the work of making a site readable and quotable for AI answer engines such as ChatGPT search, Perplexity and Google AI Overviews, and of measuring whether they cite it.
Agency, in-house or consultant: which one wins?
The consultant audit wins on cost per answer for most companies starting out: one fixed fee buys a baseline and a fix list your own team can work through. The agency wins when the bottleneck is writing and shipping pages every month. In-house wins once the channel is big enough to justify a salary.
If you have someone who can change the site and need to know what to change, pick a consultant. An agency fits when you know what to change and nobody has the hours, and in-house fits once AI search already brings pipeline and you'll keep investing in it.
| GEO agency | In-house hire | Consultant | |
|---|---|---|---|
| Best for | Teams with no one to write and ship pages | Companies where AI search is a staffed channel | Teams that can ship changes and need the plan |
| Typical cost | $1,500 to $5,000 a month, small business (WebFX) | $80,000 to $125,000 base salary (3 US postings, Jul to Aug 2026) | $1,500 to $5,000 one-off audit (GTM 80/20) |
| Commitment | 3 to 6 month minimums in the published plans I found | Permanent | One project |
| Time to a measured baseline | Set by the retainer; ask before signing | 3 to 6 months to build the capability, by Gripped's estimate | About a week |
| Who writes the content | The agency | Your hire | Your team |
| Where the knowledge sits | With the agency | In your company | Written down in the fix list |
| Measurement | Monthly report | Whatever the hire builds | One baseline, then yours to repeat |
| Main risk | Paying monthly for reports nobody acts on | A single hire with no senior support | A fix list that sits unread |
| Verdict | Buy execution | Hire for it in-house | Buy the plan |
What does each option cost?
An agency retainer for a small company costs $1,500 to $5,000 a month, an in-house SEO and GEO manager costs $80,000 to $125,000 a year in base salary, and a consultant audit costs $1,500 to $5,000 once.
Agency retainers: WebFX's ranges, modified 22 October 2026, put small-business GEO retainers at $1,500 to $5,000 a month and mid-size at $5,000 to $25,000 or more. Among agencies that publish an entry price, DerivateX's list, updated 30 September 2026 with prices as of June, shows Embarque from $1,500, RevenueZen and PipeRocket Digital from $3,000, DerivateX from $5,000 and Omniscient Digital from $10,000 a month. Embarque's plans start with a three month minimum, and DerivateX's top tier has a six month minimum.
In-house salaries: I found three US postings for combined SEO and GEO manager roles between July and August 2026.
| Role | Employer | Location | Posted | Base salary |
|---|---|---|---|---|
| SEO / GEO Manager | HawkSEM | Remote, US | 14 Aug 2026 | $80,000 to $90,000 |
| SEO Manager, GEO & AI Search | Sosemo | New York, in office | 1 Aug 2026 | $82,500 to $95,000 |
| SEO & GEO Manager | Perrill | Minnetonka, MN, 4 days in office | 15 Jul 2026 | $125,000 |
All three employers are marketing agencies hiring for client work, so treat these as what agencies pay for the skill. Three postings are a small sample. Add benefits, payroll taxes and tools on top; WebFX puts AI visibility tracking software at $50 to $1,000 or more a month.
Consultant audits: GTM 80/20's comparison, dated 28 October 2026, puts an independent consultant's GEO audit at $1,500 to $5,000 and an agency audit sprint at $5,000 to $15,000. More detail is in how much a GEO audit costs.
When does a GEO agency make sense?
A GEO agency makes sense when you already know what to change and nobody on your team has the hours to write and ship pages every month. The retainer buys execution: content, structured comparison pages, monitoring and the monthly report.
It makes less sense before you have a baseline. If the agency's first month is an audit, you can buy that audit on its own and decide afterwards. Check what the retainer covers; DerivateX's table lists local SEO work in one agency's plans.
Ask for the prompt panel before you sign. If an agency cannot show you which domains the engines cite for your buyers' questions in your category, you have no number to judge its work against.
When should you build GEO in-house?
Build in-house once AI search brings measurable pipeline and you will keep investing in it for years. A dedicated hire costs more than most small retainers in salary alone, by the postings above, and Gripped estimates three to six months for an in-house team to build the capability.
The cheaper in-house route is to add GEO to an existing role. The first pass takes an afternoon with free tools, and the content work overlaps with good SEO writing. What the existing person usually lacks is the baseline and the order of work, which an audit gives them.
In my check of 1,586 software company websites on 22 October 2026, 76% of the points lost were in answerable content and evidence: question headings, answer-first sections, facts, sources, comparison tables and FAQs. Access caused 5.0%. That is writing work, and whoever owns your content already owns most of it.
When does a consultant or fractional lead fit?
A consultant fits when you have someone who can change the site but no one who knows what to change first. One fixed project buys the prompt panel, the crawl, the competing-domain list and a fix list ordered by evidence, and your team does the rest.
Most of the value is in getting the order right. In my test of 209 vendors named across 40 Perplexity answers, an FAQ section, a named author, article depth, comparison tables and visible dates separated cited from uncited vendors in the same answer, while Organization schema showed no effect. A team that starts with schema because a checklist said so spends its first month on the item with the least evidence behind it.
A fractional head of growth is the step up from a one-off consultant: one senior person owning the channel for three to six months, about two days a week, with your team doing the writing. That fits when AI search is one of several channels that need an owner. Fractional head of growth vs agency vs first hire covers that choice.
Is a GEO agency different from an SEO agency?
Partly. Ranking in Google helps with AI Overviews, but it does not cover the other engines or the content formats they quote. Ahrefs' study dated 2 March 2026 covered 863,000 keyword results pages and 4 million AI Overview citation URLs: 37.9% appeared in the first 10 results on the page, 31.2% between positions 11 and 100, and 31.0% beyond 100.
What a GEO-specific engagement adds is a prompt panel across ChatGPT, Perplexity, Gemini and AI Overviews, a no-JavaScript fetch test, and content formats engines quote. In the 1,586-site check, 10.7% of sites failed the text-without-JavaScript check, which a Google-focused SEO audit can miss because Googlebot renders JavaScript and, in Vercel's December 2024 analysis, none of the major AI crawlers except Gemini and AppleBot did.
If your SEO agency already does those three, you may not need a second agency. Ask before paying a GEO premium.
What I'd do
- Run a free readiness check and fix any access blocker yourself.
- Name the person who will ship changes in the next quarter. If there is nobody, skip to step 5.
- Buy one fixed audit with a prompt panel in your category and a fix list ordered by evidence.
- Give the fix list to that person and re-run the same prompts after 90 days.
- If nobody can ship changes, compare two agency retainers on what they include, using the same prompt panel as the test.
- Consider a dedicated hire only once the 90-day numbers show AI search bringing pipeline.
I do step 3 as the AI Search Audit, from $2,000 for one week, for B2B software and professional services companies. Send me your category and two competitors and I'll run a few of those prompts before we talk.

FAQ
Is a GEO agency different from an SEO agency?
Partly. Ahrefs' study of 4 million AI Overview citation URLs, dated 2 March 2026, found 37.9% of cited URLs also appeared in the first 10 results on Google's page and the rest sat lower, so ranking work helps but does not cover it. A GEO agency adds prompt panels across ChatGPT, Perplexity and Gemini, checks that crawlers which skip JavaScript can read the page, and content formats engines quote. Ask an SEO agency whether it does those three before paying a GEO premium.
How long does it take to build GEO capability in-house?
Gripped estimates three to six months for an in-house team to build it, with no source given. My own first pass ran over 15 and 16 October 2026, and a static build step fixed the biggest blocker in one working day, but the content work that follows runs for months. Writing pages is the slow part, and the checks are quick to learn.
Can our SEO person do GEO?
Usually, if they have the time. The first pass takes an afternoon with free tools, and the content work overlaps with good SEO writing: question headings, tables, FAQs, named authors and dates. What they need is a measured baseline in your category and a fix list in the right order, which is what an audit gives them.
What does a GEO consultant cost compared with an agency?
A one-off consultant audit costs about $1,500 to $5,000 and an agency audit sprint $5,000 to $15,000, by GTM 80/20's comparison dated 28 October 2026. Agency retainers for small businesses run $1,500 to $5,000 a month by WebFX's ranges. My AI Search Audit is from $2,000 for one week.
